Customer Data Ecosystem Design

Designing the journey from data collection to activation.
Role Customer Data & CRM Strategy
Context Multi-channel consumer brand
Focus First-Party Data · Governance · Activation

The Context

Organizations collect customer information across websites, forms, campaigns, QR experiences, chatbots, sampling programs and CRM systems.

But collecting data is not the same as creating value from it.

The Challenge

Disconnected touchpoints

Customer data entered through many channels with no shared structure.

Unclear governance ownership

It wasn't always clear who was responsible for data quality and access.

Data that never got activated

Information was captured but rarely reached the systems that could use it.

No single customer view

The same person could look like several different records across systems.

My Role

My Role Discover → Structure → Design → Build → Implement

Discover, mapped where customer information actually originated: website, forms, campaigns, QR, chatbots, sampling programs.

Structure, defined how it should be captured, where it should live and who needed access.

Design, designed the governance model connecting collection to storage to activation.

Build, built out the data flows and CRM structure supporting the full lifecycle.

Implement, connected the resulting data to activation workflows: audience targeting, personalization and measurement.

What I Built / Changed

A defined data lifecycle

Capture, storage, governance and activation treated as one connected system, not separate projects.

A clearer ownership model

Governance responsibilities assigned rather than assumed.

Activation pathways

First-party data connected to the systems that could actually use it: media, CRM, personalization.

Outcome

Broader usability

Customer data became usable across more of the organization, not just where it was originally collected.

Clear governance answers

Questions like “who can access this, and why” had clear answers.

Activation became real

Using data to change a customer experience became a defined next step instead of a hypothetical one.

What This Project Taught Me

The gap between collecting customer data and using it well is almost always a governance gap, not a technology gap. Once ownership and access are clear, activation gets much easier to build. The hard part is deciding who's accountable before you write any code.
